HubSpot vs. Salesforce: which fits a ten-person team

The comparison most articles make is between feature lists. The one that matters is between who maintains it on a Tuesday afternoon.

Both will do what a ten-person team needs

That is the honest starting point, and it is why feature-comparison tables are close to useless at this size. Neither platform is going to fail because it lacks a field type.

The decision is about what each one costs you in attention after implementation.

The question that actually decides it

Who administers this on a Tuesday afternoon when something breaks and the person who set it up is on a call?

Salesforce assumes that person exists and rewards you generously for having them. Its configurability is real, and so is the fact that configurability without an owner turns into drift — pipeline stages nobody agreed to, automations that fire twice, reports built on fields two people define differently.

HubSpot assumes that person does not exist. It constrains what you can do, and for a ten-person team those constraints are usually load-bearing rather than limiting.

When a small team should still pick Salesforce

When the sales process is genuinely non-standard and the constraint would cost you more than the administration does. When you already have Salesforce expertise on the team. When you are selling into enterprises whose procurement expects it.

Growth alone is not on that list. “We will need it eventually” buys complexity today against a maybe.

The thing neither vendor tells you

Most CRMs that stop being trusted did not fail on features. They failed because nobody owned the data model, duplicates accumulated, and the forecast quietly stopped matching outcomes.

That failure happens on both platforms, and it happens faster on the more configurable one. Whichever you choose, decide who owns the data model before you decide who owns the licence.
